The Client
Paritätische Sozialdienste is the largest of six organizations in Germany providing community service opportunities for young men, in lieu of military service.
The Challenge
As Paritätische Sozialdienste experienced moderate growth, it became
clear to the General Manager that the organization needed to invest
in improving the functioning and effectiveness of the senior management
team and in establishing structures to anchor their business' goals
and future performance.
Understanding the System & Dynamics
Through the course of the engagement, the company began to understand that it was experiencing a gap between the goals set and the actual goals realized (B1). This gap created pressure for leaders to lower their goals. Even though the organization repeatedly tried to encourage creative actions to meet the initially clarified goals, there was still pressure to lower goals (B2), which led to an increasing gap in actual performance.
The Solutions
The Senior Management Team was reshaped to support and reinforce the strategic direction of the company, and new organizational capabilities were identified for senior leaders to become stronger leaders and managers. A senior management team charter, training and coaching program, and a method for measuring team functioning were designed and delivered. These and other "corrective" actions were taken in order to resist the temptation of lowering company goals to strengthen the management structure so that high performance expectations could be achieved.
The Benefits
The Senior Management Team developed new organizational learning capabilities that enabled the Team to think more systemically about the business, to make better decisions and to establish a senior management team committed to achieving company goals. In addition, a feedback mechanism is now available to regularly re-evaluate the Senior Management Team's functioning and make strategic learning adjustments given its situation and the direction the company wishes to pursue.
